How to measure cost per lead across every channel

A practical framework for comparing SEO, Google Ads, Meta, email and SMS on the only number that matters: what a real enquiry costs you.

Cost per lead is total channel spend divided by qualified enquiries from that channel. It is the only figure that lets you compare an SEO retainer against an ad budget against an SMS broadcast, and most businesses cannot calculate it because they never set up tracking.

Set up the measurement first

Before spending anything, install Google Tag Manager, GA4 and the Meta pixel, then define conversion events for the actions that represent a real enquiry: quote form submissions, WhatsApp clicks, phone clicks and tool completions. Without these, every channel report is a guess.

Compare channels honestly

ChannelSpeed to first leadCost behaviourBest used for
SEO3-6 monthsFixed effort, falling cost per lead over timeCompounding demand capture
Google AdsSame dayPay per click, rises with competitionImmediate high-intent traffic
Meta adsSame dayPay per impression or clickDemand creation and retargeting
EmailDaysLow per contact at volumeNurture and reactivation
SMSHoursLow per message, high open rateOffers and time-sensitive campaigns

Use paid data to direct SEO

Paid search tells you within weeks which keywords convert and which merely attract clicks. That is the most valuable SEO research available, and it is far cheaper than publishing thirty articles and finding out the slow way. Run ads, find the converting terms, then build organic pages to own them for free.

Do not stop at cost per lead

A channel with a higher cost per lead can still be the better investment if those leads close more often or spend more. Push the measurement one step further to cost per customer, and if you can, to lifetime value. That is where marketing stops being a cost line and starts being an investment decision.
